You step in to fix things. You answer every question. You become the point of control for every outcome.

Delegation breaks when thinking stays with you. Tasks move. Decisions don’t.

So everything comes back to you.

Fixing the Leadership Bottleneck Through Delegation

Apply this in sequence to remove yourself as the point of control.

  • Step 1: Define ownership clearly. Every role must have a clear outcome. Not tasks or activity, but results.

When ownership is unclear, decisions default back to you.

  • Step 2: Set non-negotiable standards. Your team performs at the level you tolerate.

Define what good looks like, make it visible, and enforce it consistently.

  • Step 3: Transfer decision-making. Push decisions down to where the work happens. Give context, then step back.

If every decision runs through you, you stay stuck in the middle.

  • Step 4: Track performance, not activity. Busy teams still underperform.

Measure outcomes and make accountability visible without relying on your presence.

  • Step 5: Remove yourself from execution. Step out and observe.

When problems show up, fix the system or clarify ownership until the team moves without you.

Following these steps will remove you as the point of control.
